A horizon-positioning plan for engagement with the AI Alliance’s Project Tapestry and the emerging LLM + World Models paradigm shift, executed across three institutional layers: Univrs.io (thesis), Sepahsalar Labs (research and infrastructure), and Imaginarium (community and contribution throughput).


1. Context

The AI Alliance’s Project Tapestry, launched in 2026 with Yann LeCun as Chief Science Advisor, proposes globally federated development of frontier AI models while preserving local control. Three sovereignty axes are named: national, cultural, industrial. The thesis directly addresses the central problem of contemporary AI development — that open weights alone do not make pretraining participatory.

In parallel, LeCun’s broader research program is moving the architectural frontier away from autoregressive next-token prediction toward world models — JEPA, V-JEPA 2, LeWorldModel, H-JEPA hierarchical planning. The strategic implication: the data quality regime is shifting from “volume and surface diversity” to “data that produces a good representation space.”

These two threads — federated sovereignty infrastructure and world-model architectures — are converging. The convergence is the strategic terrain for 2027–2028.

2. Strategic Posture

Posture B → C: Technical Contributor evolving into Coalition Co-architect.

Do not lead with partnership solicitation or political-economy framing. Lead with a credible technical artifact addressing a real Tapestry gap. The Mazzucato/commons framing is the why; the door opens on the what.

The founding-coalition window (Paris workshop, 7–8 May 2026) is past. This is strategically acceptable. Founding membership comes with governance entanglement that would constrain independent thesis work. Contribution-and-credibility is the better path.

3.1 The DOL spearhead

Domain Ontology Language is the recommended lead contribution. Federated training across heterogeneous institutional data — national medical, regional linguistic, industrial sensor — is fundamentally a semantic alignment problem, not solely a gradient-sync problem. DOL addresses a gap most coalition members are not equipped to solve, because it requires linguistics-and-systems crossover that is genuinely rare.

3.2 VUDO and Nexus as enabling stack

VUDO runtime for agentic module execution; Nexus clusters as compute substrate. Both gain strategic weight as world-models architectures mature through 2027 and the question shifts to how agentic modules compose around them.

3.3 Sepahsalar’s CRDT lineage

CRDTs are the natural primitive for federated state coordination without central authority — checkpoint merging, distributed model state, sovereignty-preserving aggregation. Real research depth maps onto a real Tapestry gap.

2028 · Coalition-Level Positioning

  • Univrs proposed as reference governance pattern for “commons nodes”
  • Sub-national, cooperative, research-collective participation framework
  • Imaginarium positioned as Tapestry contributor onboarding pattern

5. Risk Posture

  • Tapestry could stall. Hedge: every artifact must be useful for Univrs’s independent infrastructure thesis. Build nothing only legible inside Tapestry.
  • Capacity constraint. A small, sharp, finished contribution outperforms a sprawling proposal.
  • Publication-track capacity. If absent in-house, partner with an academic collaborator early (Q3 2026).

6. Open Questions

  • Is DOL primarily a type system / interface specification, or a knowledge-representation layer? Both are valuable; they pull toward different integration stories.
  • VUDO architectural anticipation: does it accommodate JEPA-style latent-reasoning agents, or is it currently more LLM-tool-calling shaped?
  • Sepahsalar publication-track engineering capacity?
  • Near-term funding cycle this strategy needs to support, or pure horizon positioning?
  • The load-bearing question: where does Sepahsalar have demonstrated differentiated capability today, not aspirationally? That ground truth is what lets the Q2–Q3 milestone get specific.

7. Decision Test

A good horizon plan is one where both possible futures — Tapestry succeeds, Tapestry stalls — are strategically acceptable.

If Tapestry succeeds: Univrs is positioned as the obvious sub-national / cooperative federation pattern, with two years of demonstrably interoperable infrastructure.

If Tapestry stalls: Univrs has spent two years building federated infrastructure with independent value, semantic-alignment research with standalone academic and commercial relevance, and a contributor community that scales independently.

Both outcomes pass.
